Carry comfort is a load problem, not a foam problem
Padding gets the credit, but what makes a loaded pack comfortable is how the weight is spread. A wide, contoured strap distributes pressure across the top of the shoulder instead of concentrating it on a two-inch band near the neck. Foam thickness matters far less than strap width and shape. A sternum strap — a small clip across the chest — does more for a 15-pound load than another quarter inch of foam, because it stops the straps sliding outward and taking the weight onto the edge of the shoulder.
What to check on the spec sheet
Strap width at the shoulder, whether the straps are S-curved or straight-cut, whether there is a sternum strap, and what the back panel is made of. Air-mesh channels over foam let heat escape, which is the difference between a comfortable summer commute and a soaked shirt. On packs above about 25 liters, look for a padded waist belt as well; it moves load off the shoulders onto the hips and is the main reason a hiking pack carries better than an office pack at the same weight.
